BJJ competition streaming platform
A free media platform that brings every mat of a Brazilian jiu-jitsu competition onto a single screen. Conceived, launched and run single-handedly, with no budget.
The problem
Brazilian jiu-jitsu has a loyal audience, but no media outlet that brings it together. On competition days, matches run on several mats at once and each federation (CFJJB, IBJJF, ADCC) streams on its own, mat by mat. Families, clubs and coaches juggle browser tabs without knowing where to look. The audience was there, and so was the footage: what was missing was the place that brings them together.
What I did
I treated multimat.tv as the launch of a media brand, not as a website.
A positioning that fits in one sentence: every mat on a single screen, for free. An identity and a tone of voice designed for a community of practitioners.
An offer shaped by real use: the multiplex live stream first, then the competition calendar, replays, a video analysis tool for coaches and an assistant that answers viewers' questions.
Growth with no budget: organic search, visibility in AI search engines, word of mouth within the community.
Measurement at every step: audience is tracked with my own cookie-free tool, and every click through to a partner is counted.
I designed, produced and shipped everything myself, with AI as my development team.
The result
Live since summer 2026. Many active users without a single euro of marketing spend. Three federations covered, a site in French and English, and an update every week, driven by feedback from competition days.
What I learned
You earn an audience by being useful before asking for anything. To announce a live stream, an "Add to my calendar" button replaced email alerts: no data collected, and an audience that comes back.
The best decisions came from the field. The same questions came up at every competition: they led to the assistant and the status badges on each mat.
What this project changed in my job: once you can prototype, you no longer brief the same way. You walk into a meeting with leadership or a supplier holding something that works, not an intention.
Autonomy: share of the project built on my own, without a developer. Maturity: progress, from idea to a product people use.
